The State of the Global Workplace 2026 report confirms something I see every week in coaching rooms, leadership forums and executive offsites across Australia:

Our people are doing “okay” — but our workplaces are quietly running out of energy.

Australia remains one of the highest‑wellbeing countries in the world. Job opportunity is still comparatively strong. And yet employee engagement continues to decline, stress is near record highs, and managers are under increasing pressure.

This is not a “culture problem.”
It is not a “resilience problem.”
And it certainly won’t be solved by another engagement survey.

It is a leadership capacity problem — at every level.

As a Leadership Coach working with senior executives, managers of managers and frontline leaders, here’s how I interpret the data — and where leaders must focus next.


The Big Picture Leaders Cannot Ignore

Key Australian insights from the Gallup report:

  • Only 21% of employees are engaged
  • 79% are psychologically disconnected from their work

This tells us something critical:

Wellbeing is no longer protecting performance.

People feel okay about life — but less connected, focused and energised at work.

That gap is created (or closed) by leadership.


What Leaders Must Work On — By Leadership Level


1. Senior Executives

Your job is no longer vision — it is reducing cognitive load

When engagement drops while wellbeing stays high, the issue is rarely motivation.

It is clarity, prioritisation and overload.

What the data is telling senior leaders:

  • Stress is not driven by conflict or toxicity — anger and loneliness are low
  • Stress is driven by too many priorities, constant change and unclear success
  • Every strategic initiative is cascading into operational noise

The leadership shift required:

From: Inspiring the organisation
To: Simplifying the organisation

✅ Ruthless strategic prioritisation

2. Managers of Managers

You are the stress amplifier — or the stress circuit breaker

3. Frontline Leaders

Your leadership defines the employee experience more than any strategy

For frontline leaders, the report reveals something powerful:

  • Engagement is lowest where leadership capability is narrow
  • Stress is highest among younger workers and new managers
  • Employees don’t disengage from work — they disengage from their direct leader

What frontline leaders are facing:

  • Increased complexity
  • New technologies and systems
  • Emotional labour with fewer resources
  • Pressure to “care more” without authority to change anything

The leadership shift required:

From: Nice, supportive supervisors
To: Confident clarity‑setting leaders

The report is clear:

  • AI improves individual productivity
  • But delivers almost no organisational productivity without leadership support
  • Managers are the biggest predictor of success or failure

Without leadership capability:

  • AI adds speed — not clarity
  • Stress increases
  • Work expands instead of simplifies

With leadership capability:

  • AI removes low‑value work
  • Focus increases
  • Engagement stabilises

The difference is how leaders lead the change.

Australia’s workplaces are not broken.
